CRM outcomes for lead-generation agencies
Cost per qualified lead: compare the outcome sales actually accepts
Cost per qualified lead, or CPQL, is campaign spend divided by the number of unique leads that meet your agreed qualification criteria within the measurement scope
The formula
CPQL = campaign spend / unique qualified leads
Keep the currency, source, cohort and qualification definition consistent, if there are no qualified leads, CPQL is undefined rather than zero
CPL uses all leads as the denominator, a lower CPL can coexist with a higher CPQL when fewer leads qualify
A worked example in US dollars
| Campaign | Spend | Leads | Qualified | CPL | CPQL |
|---|---|---|---|---|---|
| A | $2,000 | 100 | 10 | $20 | $200 |
| B | $2,000 | 50 | 20 | $40 | $100 |
Campaign A acquires cheaper inquiries, campaign B acquires cheaper qualified leads in this example, neither comparison establishes revenue, profitability or causation
Let the cohort mature
Choose the leads acquired in a defined period and give both groups the same opportunity to qualify, comparing new leads from this week against mature leads from last month distorts the denominator
Record an observation cutoff and sales-cycle context, do not mix campaign spend from one period with unrelated qualified leads from another
Account for missing attribution
If only some qualified outcomes can be assigned to a campaign, label the calculation as cost per attributed qualified lead and show coverage next to it
Unmatched outcomes are not zero-value leads, differences in matching can explain differences in the metric, investigate data quality before shifting budget
Calculate your own scenario
Use the free CPQL calculator with aggregate counts, no contact data or login is needed
Before using the result in a client review, agree on the qualification definition, deduplicate leads and record your coverage
Move from a report to a decision
Review follow-up speed, sales acceptance and closed deals alongside CPQL, a qualified lead is an intermediate outcome and does not guarantee a customer
In ProvenAd, creative-level reporting depends on attributable CRM outcomes, use it to inspect the feedback loop and form testable hypotheses rather than claiming every ad caused every sale
